Three phases, one non-negotiable rule and one common-sense test. Nothing more. Especially not.
The three phases
- 01Mapping
Field diagnostic, interviews with business teams and IT, risk mapping. Four to six weeks. Deliverables: audit report, risk map, prioritised roadmap, ROI calculations per use case.
- 02Workshop
Scoping of the selected use case, rapid prototyping, go/no-go validation. Written acceptance criteria, shared success conditions, steering committee in place.
- 03Implementation
Industrialisation, production rollout, governance. Planned skills transfer, documented run, metrics in place.
The non-negotiable rule
No project without a Decision-maker.
An identified sponsor, a responsive decision committee, transparency on blockers. Without that, we launch neither workshop nor production.
Identify the critical decisions
Technology choices, ROI validation, stage go/no-go, incident handling, scope changes.
Assign the RACI roles
Responsible, Accountable, Consulted, Informed. Not a chart, a commitment.
Document and share
Signed RACI matrix, regular committees, formalised change control.
The napkin test
Before any project, a quick calculation.
A single sheet is enough. It is a filter, not a proof. The proof is the detailed analysis that follows, with assumptions documented.
Formula
(Gain × Frequency × Users × Hourly rate) > Build cost + Annual run cost
Example
15 min/day for 20 people at €40/h = €73,000/year in theoretical gain. If build + run = €30,000, the ROI is positive.
